Three modes, and what each is actually for
Express (courier) is priced per parcel with a minimum charge, so it is fast and expensive for small shipments. Air freight is priced per kilogram plus handling and is better from about 50kg. Ocean LCL is priced per cubic metre plus fixed fees and becomes economic above roughly one pallet.
The mistake is choosing by freight quote rather than by cost per day saved. A $40 express premium on a $2,000 order that arrives two weeks earlier is often the cheapest money in the deal.
- Express: 3–7 days door to door, best under 30kg.
- Air freight: 5–10 days, best from 50kg.
- Ocean LCL: 30–40 days port to port, best above one pallet.
- Ocean FCL: only for full containers; not relevant below about 20 cubic metres.
What we measured, China to the United States
Our own quotation for a small apparel parcel returned 29 channels for a single destination. The lowest was $5.26 for the first item with 5–11 days transit; the second item in the same parcel added $1.06 rather than another $5.26.
That second number is the important one. The fixed part of a parcel cost is the handling and the first kilogram; the marginal cost of the next item is small. This is the entire argument for consolidation.
Volumetric weight, or why a light parcel costs more
Carriers bill the greater of actual weight and volumetric weight, calculated from the carton dimensions. Apparel is light for its volume, so a bulky polybag order can be billed at two or three times its real weight.
The practical fix is packing: compressed polybags, smaller cartons, fewer air pockets. A few centimetres off each side of a carton can move a shipment into a cheaper weight band.
Consolidation: one parcel instead of three
A conventional dropshipping setup creates one international parcel per order line, so a customer buying three items generates three parcels and three customs entries. If all three items are already in the same warehouse, consolidating them removes two of those.
For low-ticket items — where parcel cost is comparable to product cost — this is the difference between a viable margin and none. It is also the main structural advantage a stock-holding supplier has over a pure drop-shipper.
When to switch modes
Switch from express to air at roughly 50kg, from air to LCL at roughly one pallet, and from LCL to FCL only when the volume genuinely fills a container.
Switch the other way when the deadline is fixed: a launch date does not care about freight economics, and paying for air is cheaper than missing a season.
